I have spent more than two decades helping companies across finance, pharma, telecom, and beyond make smarter, safer decisions about risk. In the last few years, AI entered that conversation everywhere I went.
I spoke with teams, wrote about the trends, and saw the same pattern repeat: people were failing at the first hurdle.
Despite the hype and nearly three years since the first wave of generative AI buzz, enterprise adoption still hovers in the single digits, around 6 to 8 percent depending on who you ask.
Why?
Because most organizations still do not know what they do not know.
They don’t really know what they don’t know.
Below is how I think about moving from AI experiments to durable outcomes safely, visibly, and with the organization on side.
What Is the Proof-of-Concept Trap?
The default enterprise motion goes like this: someone sees a dazzling demo and decides to “try AI” on a small problem. The team spins up a sandbox and, in the name of moving fast, skips the boring bits like data readiness, risk controls, and operating model changes.
That is not a proof of concept, that is a lottery ticket.
A better starting point is problem-first: What must the business solve? Is AI the best tool for this problem? If yes, define success criteria up front, align stakeholders, and iterate with a systematic approach to design, evaluation, and a crisp go or no-go decision.
When companies skip this, they do not just stall, they create avoidable risk.

Where Do AI Efforts Get Stuck and Why?
1. Believing AI Is Plug-and-Play
The biggest misconception is that you can drop AI into the business without changing the business. You cannot. Processes, roles, controls, and incentives must adapt to get the best from the technology.
2. Treating Data as an Afterthought
Many teams assume “we have tons of data, we are fine.” Then they discover fragmented sources, unclear ownership, and poor quality. The “minor cleanup” turns into a major program.
3. Creating the Wrong Kind of Failure
Good failures are discovering data fragmentation early, refining scope, and iterating on evaluation.
Bad failures are data leaks, embarrassing public errors, or alienating staff by pushing too fast without guardrails.
What Risks Actually Matter?
There is a lot of noise about regulation such as the EU AI Act and emerging US, UK, Japanese, and Chinese frameworks. The real question is which rules apply to your use cases and when.
Externally, you must understand regulatory exposure. Internally, you must be honest about ROI and execution risk. Will this deliver value, or consume budget, time, and leadership bandwidth for little to show?
One risk towers over the rest and is too often underestimated: reputation. A hit to trust cascades into legal, regulatory, and commercial problems.
How Can Organizations Assess Their Readiness for AI?
A few years ago, I built a simple maturity model to help leaders assess readiness based on intent:
- Explore (light-touch experimentation and policy)
- Buy (off-the-shelf solutions)
- Adapt (customization around your data and workflows)
- Build (your own models or deeply integrated systems)
Each level demands different organizational change. Exploring requires basic guardrails and training. Building requires significant structural adaptation, data platforms, MLOps, model governance, and compliance aligned to the toughest jurisdictions you will operate in. Be explicit about where you are and what the next rung entails.
What Role Does Culture Play?
Middle and junior managers often fear being automated away. If they do not trust leadership’s intent, they quietly resist. That slows everything.
Communicate clearly: why this helps customers, teams, and careers. Design the work so AI removes drudgery and augments judgment. Back it with training, transparent policies, and safety nets. Without trust, you will fight sand in the gears at every step.
How Do You Balance Innovation and Risk?
Treat AI as a cross-functional sport from day one. Yes, engineering and data science build. But legal, risk, compliance, HR, and security must co-design the solution and they must come as solution partners, not the “department of no.” Secure visible sponsorship from the top to align priorities and unblock conflicts quickly.
AI is a tool, not a creature.
Keep that perspective and you will focus on practical controls and measurable outcomes instead of science-fiction fears.
Should You Start Small or Aim Big?
You can start small and still blow things up, especially if “small” involves sensitive data such as HR. Size is not the deciding factor, readiness is. Even tiny pilots need minimum viable controls, clear scope, and involvement from the wider teams that will own the solution in production.
What Skills Are Teams Missing?
It is rarely the modelers. The gaps show up in operational excellence and controls: product management, data governance, model risk management, privacy engineering, change management, and compliance-by-design.
When these are embedded upstream, you avoid expensive rework and jurisdictional surprises downstream.
Or, as my late father-in-law used to say:
Measure twice and cut once.
Do the thinking first so your mistakes happen on paper, not in front of customers or the board.
What Is One Action You Can Take Tomorrow?
Stop. Step back. Write down:
- What are we actually trying to achieve?
- Who have we not brought into the room yet?
- What exactly is blocking us, fear, data, process, capability, or compliance?
- What is the smallest, safest path to prove value with real governance?
Then choose to proceed, pause, or pivot. And if you are stuck, call someone who has seen the movie before. There is no shame in borrowing scars.
When Does AI Become Invisible?
When AI is truly integrated, it fades into the fabric of how you operate, like spreadsheets. No one has a spreadsheet department, but every team uses them within formal and informal rules for quality and safety.
AI will follow the same path: pervasive utility plus guardrails that everyone understands.
That is the goal, not flashy demos but dependable capability that compounds safely, strategically, and at scale.
